Product discovery checklist before hiring a dedicated squad

Align outcome, surface area, and decision rights before you onboard engineers — or you will buy velocity into the wrong backlog.

Hiring capacity without discovery is how startups get “busy” instead of “shipped.” ## Pre-squad checklist - **90-day outcome** — One customer-visible metric, not a wish list. - **Surface area** — One product domain the squad will own end-to-end. - **Decision rights** — Who says yes/no on scope mid-sprint? - **Tooling home** — Slack, Linear/Jira, GitHub, CI — already decided. - **Overlap window** — 2–4 hours for decisions, not forever meetings. - **Definition of done** — Review, tests, observability, docs.
